Changing 3PL Providers Sydney: Plan the Inventory and WMS Cutover

Plan changing 3PL providers in Sydney with Corless Logistics Group, covering inventory transfer, WMS testing and a controlled warehouse cutover.

Changing 3PL providers in Sydney is not simply a warehouse move. Inventory, order data, transport and system connections must be controlled together so the new operation starts with accurate stock and can fulfil live orders without avoidable disruption.

Plan the Cutover Before Any Stock Moves

Start by defining the final operating dates for the outgoing warehouse and the new 3PL. Your transition plan should cover the last dispatch, final stock count, transfer window, first receiving date and first live dispatch from the new site.

Assign an owner for each step across your business, the outgoing 3PL, our Corless Logistics Group team and any systems or e-commerce partners. Open orders, returns, supplier deliveries and stock already in transit should also be identified before the cutover begins.

Before committing to dates, review your existing 3PL agreement for notice periods, stock-release conditions, exit charges and data-access requirements. A controlled timetable reduces the risk of inventory moving while transactions are still being processed.

Reconcile Inventory Before the Transfer

Inventory should be verified before it leaves the outgoing warehouse and reconciled again when it arrives. Copying an old WMS balance into the new system can carry existing errors into day one.

A practical transfer process should include:

  • Complete a physical count: Compare actual quantities with system records and investigate material discrepancies before transport begins.
  • Separate stock by status: Distinguish available, allocated, damaged, returned, quarantined, expired and in-transit inventory.
  • Validate product data: Check SKU codes, barcodes, carton quantities, dimensions, weights, batch numbers, serial numbers and expiry dates where relevant.
  • Use transfer manifests: Record what each pallet or shipment should contain, then confirm quantities and condition when it reaches our warehouse.
  • Reconcile opening stock: Compare the final outgoing count, subsequent movements, transfer records and our receiving results before inventory is released for fulfilment.

The Australian Government’s stocktake guidance recommends planning the count, choosing an appropriate time and assigning supervision. Those same controls are useful during a 3PL migration.

Our warehousing and storage services include stocktaking and cycle counts, giving businesses a practical way to maintain inventory control after transition.

Test the WMS Before Go-Live

A successful system connection does not prove that real orders will process correctly. Test complete order journeys and common exceptions before directing live volume to the new operation.

Our warehouse management system uses CartonCloud and provides visibility over stock levels and incoming and outgoing orders. Before go-live, we recommend confirming that:

  • Product data imports correctly: Active SKUs, barcodes, units and inventory rules should map as intended.
  • Test orders complete end to end: Check single-item and multi-item orders, cancellations, returns, backorders, dispatch confirmations and tracking updates.
  • Controlled stock behaves correctly: Test batch, serial and expiry controls where your products require them.
  • Inventory updates reconcile: Confirm dispatched orders reduce available stock correctly and connected systems do not create duplicate transactions.
  • Go-live conditions are documented: Opening stock should reconcile, carrier services should work and fallback procedures should be clear before launch.
